Turmoil and Triumph at OpenAI: Leadership Lessons on How to Use Influence

Sam Altman, openAI

In my role as a coach for executives and business owners, I frequently address the dilemma of earning respect and loyalty from one's team. Leaders often grapple with the balance between being liked and respected, and the events of last week would suggest that Sam Altman has indeed hit the nail on the head in gaining both.

But what is his secret?

What about Altman's approach has allowed him to secure such significant support within the industry and, crucially, from his employees?

What can this past week teach us about how to use influence?

First, let's recap what transpired:

On November 17th, the board of OpenAI concluded that Sam Altman's tenure had come to an end—Altman was unexpectedly fired due to "lack of candor." In a show of unity with Altman, OpenAI President Greg Brockman also stepped down that same Friday. Altman was without a job for a brief period until November 20th, when he secured a position at Microsoft, the major backer of OpenAI. Microsoft's Satya Nadella welcomed Altman to spearhead AI research, a role he would share with the ex-president of OpenAI, Greg Brockman. Concurrently, the staff at OpenAI almost unanimously called for Altman's reinstatement and threatened a mass departure to Microsoft unless the board stepped down. Late on November 21st, OpenAI disclosed that an "agreement in principle" had been made for Altman to rejoin OpenAI, with Brockman also confirming his return. This sequence of events led to a reshuffling of the OpenAI board, marked by several departures—of those who spearheaded the coup d'état—and the appointment of new, experienced members, suggesting a strategic shift for the organization. The fact that over 90% of the workforce was prepared to leave highlights the significant influence a leader can wield.

What then prompted 700 of the 770 employees to quickly and loyally rally behind their leader?

KEY TAKEAWAYS FROM THE SAM ALTMAN EFFECT AND LEADERSHIP INSIGHTS

leadership, influence, influential leadership

✅ EFFECTIVE COMMUNICATION

Effective communication has been a cornerstone of Sam Altman's leadership approach. His ability to resonate with employees and stakeholders through empathetic and insightful dialogue was key to repairing relationships and ultimately facilitated his reinstatement as CEO. Colleagues commend his talent for clear communication and his remarkable inquisitiveness, qualities that have distinguished him since his academic tenure at Stanford, reflecting, "He excels not only in being easily understood but also in his capacity to understand others and pose meaningful questions."

✅ INFLUENCE OVER AUTHORITY

The most effective leaders do not depend on their formal authority or titles. They cultivate relationships and garner respect through the impact they make with their work, inspiring their teams to follow them not because they must, but out of genuine respect and trust. Sam Altman's rise to prominence came not just from initiating changes within his organization or the broader technology sector but from impacting the global stage. The advent of ChatGPT has accelerated the worldwide adoption of generative AI, igniting a surge of interest among entrepreneurs and companies eager to harness artificial intelligence to create new business concepts, enhance their work, and optimize business operations. While he might not have fully anticipated the scope, Altman's leadership at OpenAI has had a worldwide influence, sparking a technological revolution poised to transform the workplace and redefine professional roles.

✅ VISION THAT TRASCENDS BOUNDARIES

A leader must articulate a vision that is so persuasive it emboldens others to pursue what once seemed unattainable and aim for excellence. Altman succeeded in uniting the OpenAI team under the ambitious mission to develop artificial general intelligence (AGI), the yet-to-be-achieved concept that AI can surpass human intelligence. (exciting stuff!) Leadership of this caliber goes beyond immediate targets, influencing whole sectors and spurring teams to challenge conventions and innovate. It’s the enduring mission and the leader's conviction in it that galvanizes people, stirring them to embrace the cause with equal fervor. People are drawn to those who can move them toward a shared, momentous goal.

✅ EMPOWERING OTHERS

Authentic leadership means more than just overseeing; it involves enabling individuals with independence, tools, and motivation to succeed. Sam Altman exemplifies this by being an "incredible guide," as noted by Eduard Cristea, CEO of Holofy, who commended Altman's willingness to support and mentor his Y Combinator colleagues. Altman's approach is one of curiosity and empowerment, asking thoughtful questions but allowing teams the freedom to operate independently. He provided interest and encouragement without micromanaging, creating a culture where individuals felt confident to take the lead, innovate, and reach their full potential.

✅ TRANSPARENT TRUST

Leaders who embody integrity, candor, and openness engender a culture of security and respect, where team members feel valued and listened to. Although the reasons behind the trust issues with OpenAI's board remain undisclosed, the faith in Altman's capabilities was unequivocal from both his employees and Microsoft. This confidence was so strong that the staff were prepared to follow him to Microsoft, even going as far as to draft a letter to the board stating their intent, effectively putting the future of ChatGPT in Microsoft's hands unless the board reversed its decision. For an influential leader like Altman, maintaining this trust appears to be a key strength.

✅ COMMITMENT OVER AGILITY

Leading effectively means embracing change with a strategic outlook, viewing challenges as opportunities for improvement and innovation. Top leaders are versatile, ready to shift gears and adopt new methodologies as needed. This agility has been evident in OpenAI's leadership: while Altman plays a central role, Brockman's leadership and dedication during the crisis also shone through. His commitment was palpable, as he continued to celebrate product milestones on social media amid the turmoil, even when his position was uncertain. This act alone likely bolstered his standing with the OpenAI team, as it underscored a steadfast focus on progress and delivery.

✅ RESILIENT REPUTATION

When things get tough, a leader's true influence shines, guiding the team through adversity and emerging stronger. A leader who stands by their values, maintains composure under pressure, and demonstrates unwavering belief in their team's ability to overcome challenges inspires loyalty and strengthens the bonds of trust. In the turbulent period following his departure from OpenAI, Altman exemplified such leadership. He remained calm and strategic, engaging with key stakeholders, reaffirming his dedication to OpenAI's mission publicly on social media, and refraining from any rash reactions. His composed demeanor and clear focus on his work not only displayed his leadership qualities but also likely enhanced his repute.

CONCLUDING REMARKS: ESSENCE OF EFFECTIVE LEADERSHIP

The recent events at OpenAI highlight a crucial lesson: true leadership is less about authority and more about engaging and uniting people. It's about nurturing a shared purpose, enabling people to realize their potential, and creating an environment of trust and commitment. In moments of uncertainty, the depth of these bonds can make the difference between a team that fragments and one that rallies together. For those in leadership roles, it's essential to steer your teams toward this brand of impactful leadership, encouraging the development of traits that command loyalty, build confidence, and lead to remarkable achievements.
